The Four Key Steps In Hiring And Keeping Top People
"When you hire the best, the rest is easy!" We have heard this phrase many times, but how do we put this concept into action? We know that hiring the best people is vital to the success of your business, especially for fast growing businesses. And certainly, your customers have high service expectations. So?how do you hire and keep top people? Let's start from the beginning. The job description: Often overlooked, the job description sets the tone for success when hiring new people. Start by making certain your job descriptions are accurate, up-to-date and reflect your expectations. This is an important step, as it ensures consistency in your hiring practices and says your company is well run. Tip From The Coach: During the initial interview, be certain to present the job description, so the applicant will have a clear picture of your expectations if your company does hire them. This also helps to generate a more comprehensive conversation regarding the position being offered. The interview game plan: Prepare a detailed interview game plan, to be used by each person doing the interviewing for your company. This game plan must include: how to evaluate a resume, sample questions to be asked during the interview process, a detailed presentation of compensation, how to do reference checks, and any final hiring details (i.e. company benefits, policy and procedures, etc.?). Tip From The Coach: In addition to the in-person interview, consider the use of written tests and/or assessments to aid in your hiring process. This is key to hiring top people and will help to establish performance standards when hiring new employees. Fast-track training: Develop a detailed training checklist for all newly hired employees. This should include: an orientation for the first day, a plan for the first week, an outline for the first month, and a recap of the first 90 days that includes expectations for their performance. Tip From The Coach: By building a thorough and consistent training program, you will quickly develop top performers for your company, a "win-win" for all. Grow and groom: To hire and keep top people, you must provide a career path to help your best people grow and to be groomed for additional responsibility. This starts in the hiring process, so consider if the person you are hiring has the skills for the current position and might also have the skills for a next level promotion. Then, identify your top candidates for promotion, and build additional training to keep their learning curve on the fast-track. Because what people think usually leads to predictable behaviors that can really affect your business, non-profit or association for better or worse. Being a Great Boss Are you one of those bosses that people just love to hate? Maybe successful, maybe very intelligent, maybe organized and moving forward but just can't get along with people. Communication and other people skills are as important to the success of your business as your talent, knowledge and entrepreneurial drive. After all, you cannot do it all by yourself and you need good people. Test Your Hiring IQ The purpose of any selection process is to discriminate (albeit fairly) among job candidates. Your goal is to select the right people, with the right skills, at the right time for the right position. Have you hired anyone recently? If so, how well did you do? How many of these ten questions can you answer 'yes' to? Did YOU: Coaching Champions at Work I saw Brian Kerr (the Irish national football coach) on television not so long ago and it reminded me of a platform I shared with him at a Banking Institute seminar in Dublin. Whilst I was waiting for my turn I listened to Brian and experienced two emotions ? admiration and jealousy. Firstly I admired what Brian had already achieved at under 21 level and the passion with which he expressed his love of the game. Secondly I was jealous at the way in which coaching in the sports world is readily accepted whilst coaching in the business world runs the risk of becoming yet another fad. In sports there is an unconditional acceptance that the coach is key to unlocking potential, in business coaching is seen as merely another name for training, and training as we know is for trainers to conduct, whilst management is on a different plane and status level altogether. In sports it is unusual for coaches not to be involved in training, indeed training is often an outcome of a coaching session. In business, managers at all levels appear keen to divorce themselves from the training function. The How-Tos of Firing Incompetent Employees CATEGORIES OF OFFENSES: Most organizations have two categories of offenses in their policies. One category is for flagrant actions which are cause for immediate termination. Cited as examples of such offenses were theft of company property, gross negligence, and being intoxicated on the job. The second category comprises all other offenses for which some prior notification to the employee is required. In these cases, there is a slow but steady accrual of chronic problems or offenses, no single one enough to cause a termination, but taken together making the decision unavoidable. Dealing with Marginal Performers: The Therapeutic Approach --PREPARATION: The purpose of the therapeutic approach is to spark an employee toward improved performance through counseling. The manager's goal is to help the employee recognize the existence of a problem, accept the need for change, and formulate his or her own program for improvement. The manager should critically assess his or her own attitudes and opinions. It is important to try to eliminate all personal bias and prejudice or at least be aware of any such emotions no matter how little effect they seem to be having. For the most positive results, the manager should be noncritical or at least noncommittal toward the marginal performer. In addition, the interview should be conducted in private, without interruptions, and with adequate time. Where Else in Your Business Do You Accept a 60% Failure Rate? I recently surveyed CEOs and Business Leaders of large companies and small, profit and not-for-profit, and I asked just them just one question: 'What is the single biggest factor that you believe will inhibit your sustained profitable growth into the future?' A, perhaps, surprising 37% responded that it was people - the recruitment, motivation and retention of people that was the biggest factor. My Companys Leadership Sucks!
